Finance transformation rarely fails because the ERP cannot post a journal. It fails when the process around that journal is poorly defined.
Consider month-end close. A team may have a modern ledger, yet still reconcile balances in spreadsheets, chase owners by email and discover exceptions after the reporting deadline. Adding AI to that workflow does not fix the underlying control design. It may simply make an unreliable process run faster.
A better sequence is:
1. Map each close activity to an owner, source system, deadline and evidence requirement.
2. Identify repeatable checks: missing accruals, unusual movements, unmatched intercompany balances and late postings.
3. Define the tolerance and escalation path for each exception before automating it.
4. Use AI to surface and explain exceptions, while keeping approval of material judgements with accountable finance professionals.
5. Measure the result: time to close, number of late adjustments, reconciliation age and the proportion of exceptions resolved before review.
The ERP remains the system of record. AI becomes a controlled layer for prioritising investigation, not a substitute for reconciliations or sign-off. That distinction matters when an auditor asks how a number was produced and who approved it.
For finance leaders, the first question is not “Where can we add AI?” It is “Which close decisions are repeatable, evidence-backed and currently consuming expert time?” Start there, establish a baseline, then test whether the new workflow improves speed without weakening control.
